In one of our projects, the application workflow was carefully designed before development began. User roles and permissions were clearly defined. Data flow across departments was documented, and every workflow stage where ownership of data changed from one department to another was mapped. The objective was to ensure data integrity while maintaining complete traceability throughout the workflow.

During the prototype review sessions, one request consistently surfaced—greater operational flexibility.

The reasoning was practical. At the operational level, business processes do not always follow a rigid sequence. There are situations where data needs to be revisited, corrected, or supplemented even after it has moved to the next stage of the workflow.
The end users therefore requested the ability to step back in the workflow and edit forms whenever required. They wanted information to remain accessible for modifications, even after it had progressed to the next process.

From a business perspective, the request appeared practical.

From a system perspective, it introduced a different challenge.

Allowing unrestricted edits affected data consistency, weakened audit trails, and created situations where reports, logs, and workflow history no longer reflected the same information. As the application matured, the team spent a significant amount of time troubleshooting mismatched data and resolving inconsistencies.
The issue was never the requirement for flexibility.
The real challenge was implementing flexibility without compromising governance.
That experience changed the way I discuss workflow design with stakeholders.
Today, whenever flexibility is requested, I also discuss accountability, auditability, and the long-term impact on data integrity.
Because in enterprise systems, flexibility should empower the business—not weaken the reliability of its data.
